When to add people

The wrong reason is that income has grown. The right reason is that a specific, repeatable task is limiting the practice and can be handed over with a defined standard.
Signals that a practice is genuinely ready:
- You are turning away work that fits your belt and your competence.
- Inventory re-verification is slipping because there is no time for it.
- You are doing record retrieval yourself when you should be negotiating.
- Transactions are stalling because nobody is chasing conditions.
- You have documented systems that another person could actually follow.
The last one is the gate. Without it, a hire produces a second person improvising, and now you are supervising improvisation as well as doing your own.
Which roles first

The instinct is to hire another agent first, because that seems to multiply income. It is usually the worst first hire: highest trust requirement, hardest to supervise, and it does not remove the bottleneck, which is generally the unglamorous work.
Pay structures

Supervision and responsibility

When someone works in your name, what they say becomes what your practice said. Practical requirements:
- Registration. Establish whether people working under you require their own registration under RERA for the work they do. Confirm with the state authority.
- Written scope. What each person may and may not do, particularly around giving opinions on title, law, tax or value.
- Disclosure discipline. Your disclosure statement is used by everybody, every time.
- Client money. Nobody handles it outside the arrangement in Lesson 1. Ideally, nobody but you handles it at all.
- Review. Read the files. A weekly review of every live transaction catches most problems while they are small.
- Employment obligations. Whatever applies to you as an employer, handled properly with your accountant.
Systems before people

These should exist and be in use before the first hire, because they are what a hire is trained on:
- Inventory list with a defined record format and re-verification cycle. Lesson 2.
- Screening note format — fatal, fixable, priceable. Level 4, Lesson 6.
- Qualification questions for enquiries. Lesson 3.
- Site visit kit and disclosure checklist. Lesson 4.
- Standard engagement and commission documents. Lessons 1 and 5.
- Transaction tracker. Lesson 6.
- File structure — where every document for every parcel and every deal lives.
- Disclosure statement and refusal list. Lesson 7.
Notice that this is simply the whole of Level 6 written down. A practice that has done this level properly is already documented; a practice that has not cannot hire well.
What growth does not fix

Adding people increases capacity. It does not change the cyclicality from Level 4, Lesson 4 — it raises your fixed costs, which makes a slow phase harder rather than easier. It does not improve judgement. And it does not create demand; a practice with more people and the same inventory and the same buyer flow simply has more people waiting.
Build the recurring-revenue side — management engagements from Level 5, Lesson 9, advisory work from Lesson 10 — before adding fixed costs that a slow phase will have to carry.
Where Level 6 leaves you

You can set up lawfully, build and maintain real inventory, qualify buyers instead of chasing them, run a site visit that discloses properly, negotiate from evidence with written commission terms, run a transaction from token to mutation, hold a disclosure standard under commercial pressure, and add people without losing control of any of it.
Level 7 is the arithmetic — what the work actually pays, what it costs to do, what a realistic first three years look like, and the risks that are usually left out of that conversation.
